Managing influencer requests without a dedicated team

You're getting DMs from influencers wanting free product. Here's how to handle it without a PR agency.

Once your brand gets any traction on Instagram, the DMs start. "I'd love to collaborate." "Can I try your product?" "I think my audience would love this."

Most of them aren't worth your product cost. Some are. The problem is telling the difference when you're getting 20 a week and running everything else too.

A system that takes 10 minutes a day

Step 1: Template response. Don't reply individually. Create one message: "Thanks for reaching out! Can you send us your handle, follower count, engagement rate, and an example of a recent brand collaboration? We'll take a look and get back to you within a week."

This filters out 70% of low-effort requests immediately. The ones who can't be bothered to reply weren't going to create good content anyway.

Step 2: Quick vetting. For those who reply, check three things:

  • Follower count (minimum threshold depends on your brand — 5K is reasonable for micro-influencers)
  • Engagement rate (likes + comments / followers — anything under 2% is suspicious)
  • Content quality (do their photos look like your brand?)

This takes 2 minutes per person.

Step 3: Tiered gifting.

  • Under 10K followers with good engagement: product only, no payment
  • 10K-50K: product + small fee or affiliate commission
  • 50K+: proper negotiation, brief, and timeline

Step 4: Track results. A simple spreadsheet: who, what product, when sent, what they posted, any discount code usage or referral traffic. If an influencer drives zero measurable results, don't gift them again.
