How fashion brands handle 500+ emails a day during sale season

Sale season breaks most support systems. Here's how brands that survive it actually operate.

Sale season for fashion brands is a support tsunami. Order volume spikes 3-5x. Customer enquiries spike even harder — where's my order, wrong size, discount code not working, can I return sale items, do you have this in a 10.

Most brands handle it the same way: everyone stops what they're doing and answers emails. The founder, the warehouse team, the marketing person. Chaos for 2-3 weeks.

What the brands doing it well actually do

Pre-empt the FAQ spike. 60% of sale-season enquiries are the same 8 questions. Put them on a banner at the top of the site, in the order confirmation email, and as an auto-response for the most common keywords.

Tier your responses. Not every email is equal during sale season:

  • Tier 1 (immediate): Payment issues, checkout errors, missing discounts — these lose sales in real time
  • Tier 2 (same day): Sizing, shipping ETA, product questions — pre-purchase intent
  • Tier 3 (48 hours): Returns, exchanges, general feedback — can wait

Scale support temporarily. Whether that's a casual hire for 2 weeks, an outsourced overflow team, or AI handling the routine tickets — you need a surge plan.

Accept that some things slip. Responding to every email within an hour during a 5x spike isn't realistic. Set expectations in your auto-reply: "We're experiencing high volumes due to our seasonal sale. Pre-purchase enquiries are prioritised. Returns and exchanges will be processed within 5 business days."

Where AI fits

AI handles sale season particularly well because the spike is mostly repetitive:

  • "Where's my order?" → auto-pull tracking
  • "Can I return sale items?" → auto-respond with policy
  • "Do you have X in size Y?" → auto-check inventory
  • "My discount code isn't working" → auto-troubleshoot common issues

Human agents handle the exceptions. The result: 500 emails a day feels like 100.
